Case study - September 2026
Why OpenAI's Instant Checkout failed
1. What it was
On September 29, 2025, OpenAI launched Instant Checkout: buy a product without leaving a ChatGPT conversation, on the Agentic Commerce Protocol (ACP), co-built with Stripe [1]. Etsy sellers were live on day one, single-item purchases only, with "over a million Shopify merchants" promised soon [1]; Etsy closed up 16% on the news [2]. The merchant stayed merchant of record, kept fulfillment, returns, and support, and paid OpenAI a fee per completed purchase [1][3].
Five months later it was dead. On March 24, 2026, OpenAI told merchants to use their own checkout experiences and pivoted to product discovery [16][17].
2. The five months
| When | What happened |
|---|---|
| Sep 29, 2025 | Launch: Etsy live, "1M+ Shopify merchants coming soon," single-item only, ACP open-sourced [1]. Etsy +16% same day [2] |
| Oct 14, 2025 | Walmart announces it will sell through ChatGPT [7] |
| Jan 21, 2026 | The 4% merchant fee surfaces; Google and Microsoft charge nothing [9][10] |
| Feb 2026 | Forrester counts roughly 30 Shopify merchants actually live [11] |
| Mar 3, 2026 | Shopify's Finkelstein: "about a dozen" ever went live; "the holdup was on the AI firms' side" [14] |
| Mar 5, 2026 | The Information: OpenAI is scaling back - users research in ChatGPT but don't buy there [13] |
| Mar 18, 2026 | Wired: Walmart's in-chat conversion ran at one-third of click-out; "a flop" [15] |
| Mar 24, 2026 | Pivot post: merchants use their own checkout, ACP repurposed for discovery feeds [16][17] |
| May 2026 | Postscript: OpenAI opens its ads manager to all advertisers. The model that survived is advertising, not transactions [20] |
The count to hold onto: against a promised million-plus merchants, the number ever live was in the tens - "about a dozen" per Shopify's president [14], "roughly 30" per Forrester [11].
3. Why it died
The reported reading is consistent: users researched in ChatGPT and bought elsewhere [13]; the one merchant with real data, Walmart, converted at a third of its click-out rate [15]; and almost no merchants ever went live - onboarding was arduous, and the template never shipped multi-item carts, promo codes, loyalty, or accurate tax and shipping [11][14][18].
The merchant side explains the template. Instant Checkout asked merchants to compress the checkout - loyalty, promotions, customer data, inventory, what Finkelstein called the moat itself [12] - into OpenAI's surface, in exchange for 700 million weekly users at a 4% fee [1][9]. Merchants wanted the discovery without the handover - "Why would I want to give someone else control of my customer base?" (Circana's Marshal Cohen). [18] Etsy, Instacart, Expedia, and CarMax landed in the same place: happy to be discovered in chat, unwilling to close the sale there [18].
The structural reading is order of operations. The checkout mostly didn't exist - a buy button rendered only for enrolled merchants, so the funnel ended before trust was ever asked for. Where it did exist it fought how people shop: single-item carts, no bundles, a third of the conversion [15]. And trust context doesn't travel - the in-chat buyer arrives a stranger. Every survivor handed the money moment back to whoever already owns it: Walmart replaced Instant Checkout with its own assistant inside ChatGPT [15][17]; Etsy built its own app [18]; Amazon never had the problem, closing in its own cart.
4. What it proves
Maximum distribution, working rails, genuine intent - and a five-month collapse. What's left is a spec:
| JOB 0 | AVAILABILITY | a buy button exists at the moment of intent |
| JOB 1 | CONSENT | I know what I am agreeing to |
| JOB 2 | TRANSPARENCY | I can see and check what is happening |
| JOB 3 | REVERSIBILITY | if it is wrong, I can undo it |
- Availability is the zeroth job. A trust surface gated per-merchant is one most buyers never meet.
- The trust context has to travel with the purchase - identity, consent scopes, payment credential, and reversibility terms that show up with the buyer instead of being rebuilt at every merchant.
- Merchants will not outsource the money moment. The design assumption is merchant-retained checkout with an agent-readable consent surface on top.
- Transactions lost to advertising as the business model [20]. Note who ended up paying for the discovery surface.
